Vendor sprawl has a new label.
It is called agentic AI.
That does not mean agents are fake. Tool-using systems can be useful. It means buyers should verify what the system can actually observe, decide, execute, recover, and prove.
It means the word agent is being stretched until it covers almost everything.
Gartner has called out agent washing directly: existing assistants, chatbots, and RPA-style tools being rebranded as agents without meaningful agentic capability. Gartner also predicts that more than 40% of agentic AI projects will be canceled by the end of 2027 because of cost, unclear value, or weak risk controls.
That is the exact shape of vendor sprawl.
The old sprawl pattern
The first AI operations stack sprawled because every team bought a point solution.
One vendor for observability. One for annotation. One for evaluation. One for fine-tuning. One for red-team data. One for workflow automation. One for compliance documentation. A few internal scripts glued the seams together.
The tool count went up. The operational record got worse.
Agent washing repeats that pattern. A CRM vendor adds an agent. A support vendor adds an agent. A data vendor adds an agent. An HR vendor adds an agent. Each agent has its own prompt controls, logs, risk settings, approval model, and performance claims.
The enterprise gets more demos and fewer answers.
The questions every agent vendor should answer
Before buying another agent, ask five questions.
What decisions can this agent make without human approval?
What tools and data can it access?
How are failures captured and converted into tests?
What evidence does it produce before approval?
How does its behavior get compared against the other agents operating in the business?
If the vendor cannot answer, the product may still be useful. It is not yet a governed agent.
Why ROI gets blurry
Agent ROI is hard to measure when every tool defines success differently.
One vendor reports tasks completed. Another reports deflection. Another reports time saved. Another reports satisfaction. Another reports model accuracy. None of those metrics explain whether the workflow improved, whether risk increased, or whether the organization learned from failures.
A real agent program needs a shared control plane.
Not because all agents should be built in one product. They will not be. But the release decision, failure memory, policy checks, and approval evidence should not be scattered across every vendor console.
The pressure is not only commercial. AI Act obligations are phasing in under category-specific timelines. Scattered agent consoles make it harder to assemble the system, data, oversight, and monitoring records that an organization may need for governance and procurement.

What to do this quarter
Inventory every product in your stack that now claims to include an agent. For each one, write down what the agent can do, what it can access, who approves risky actions, what evidence is produced, and where failures are stored.
Then pick one workflow with multiple agent claims. Put a shared launch check around it. Define the tests, reviewer steps, approval chain, and incident-to-regression path.
The goal is not to stop agent adoption. The goal is to stop agent sprawl before it becomes the next integration tax.
Agents are useful. Agent washing is expensive.
The difference is the operating record.
